The Challenge

A Fortune 500 retailer operating 2,500+ stores nationwide relied on legacy batch-processing data pipelines that delivered insights with 24-hour delays. Marketing, inventory, and pricing teams were making decisions on stale data, missing real-time demand signals that competitors were already capitalizing on.

Business Problem

The 24-hour data lag caused chronic overstock and stockout situations, costing an estimated $12M annually in lost revenue and excess inventory write-downs. Marketing campaigns launched without same-day performance data, leading to wasted ad spend. Regional managers lacked timely visibility into store performance, and the analytics team spent 60% of their time on data wrangling instead of analysis. Multiple failed modernization attempts had eroded confidence in the IT department.

The Solution

Our Approach

We designed a phased migration strategy that introduced a modern streaming data layer alongside the existing batch pipelines, allowing the business to progressively shift to real-time analytics without disrupting current operations. Reviver AI orchestrated the data transformation workflows, enabling intelligent routing between batch and streaming paths based on data criticality and freshness requirements.

Implementation

Phase 1 (Month 1): Deployed Apache Kafka as the central event streaming backbone, connected high-priority POS and e-commerce data sources, and built real-time inventory visibility dashboards for 50 pilot stores. Used Reviver AI to automate data quality checks and anomaly detection.

Phase 2 (Months 2-3): Migrated the top 40 most-used analytical queries from batch to streaming, implemented real-time pricing signals for the merchandising team, and expanded to all 2,500 stores. Built AI-powered demand forecasting models consuming real-time signals.

Phase 3 (Month 4): Decommissioned redundant batch pipelines, implemented automated data lineage tracking, and deployed self-service analytics portals for regional managers. Established continuous monitoring and alerting for pipeline health.
